Establishing International Outbound Freight Excellence for Global Freight 3PL
A Los Angeles-based third-party logistics (3PL) provider was rapidly onboarded to manage complex international outbound freight shipments from California to Vietnam for a global manufacturing customer. Lacking robust automation and with limited experience in international shipping, the 3PL needed to create scalable, auditable processes to deliver operational excellence and secure a long-term contractual relationship.

THE STORY
The Challenge
The newly acquired international account faced significant obstacles: a lack of automation in outbound processes, minimal prior experience with international shipments, and reliance on legacy systems for data management. The 3PL was required to optimize container utilization to prevent margin-eroding chargebacks for unused space, ensure accurate and efficient receiving of inbound freight, and integrate outbound shipping data with an outdated WMS (AS/400). All improvements needed to be executed swiftly and credibly to secure an extended contract with the customer.
Our Apppoach
The project team designed and implemented optimized outbound warehouse lanes to maximize container density and efficiency, specifically managing low-volume containers to control costs. New standard operating procedures (SOPs) were established for inbound receiving, ensuring accuracy and consistency. An audit system was introduced to increase traceability and compliance, while the 3PL’s workforce was trained and right-sized to actual needs. The process for entering outbound container manifests into the WMS was standardized and linked to accurate container tracking, and the team facilitated IT collaboration to resolve data mismatches in the aging AS/400 system. Pricing was renegotiated, automated billing processes were implemented, and a formal chargeback dispute process was developed to defend against errors from the customer.
Our Recommendations
Analysis determined that the adoption of outbound lane optimization and strong inbound receiving controls should be institutionalized for all new international accounts. The 3PL was advised to preserve automated, auditable billing and chargeback processes to protect margins, work closely with IT teams to modernize legacy WMS integrations, and embed continuous cross-functional training and a formal onboarding playbook for future global shipments.
The Results
Within six months, the new process framework saved $117,000 through improved chargeback management and greater process discipline. The project delivered a successful 90-day trial, leading to a multi-year contract commitment, and unlocked scalable container utilization to support future growth. Enhanced visibility, operational alignment between teams, and repeatable, auditable standards positioned the 3PL as a best-in-class partner for international outbound freight while reducing long-term risk and defending profitability.
